Avoiding True-Forward — How to Prevent Back-Payments in Your Salesforce Contract
You’ve created more users than you licensed, or activated a feature that requires a higher edition — and at the next renewal a back-payment suddenly appears on the table. That’s the principle behind True-Up and True-Forward: the after-the-fact reconciliation between what you booked and what you actually use. Anyone who doesn’t keep an eye on it pays extra — often on unfavorable terms and under time pressure.
True-Up and True-Forward — the difference
Both terms revolve around the same core: aligning the contract with actual usage. With a True-Up, what was used beyond the licensed quantity is charged retroactively. With a True-Forward, the overuse is priced into the future contract quantity — the higher consumption becomes the new basis for quantity, price and uplift.
The tricky thing about True-Forward: it raises not just the current price but the baseline for the entire remaining term. A one-off overuse thus echoes for years.
Why it gets expensive at renewal
A True-Up or True-Forward issue typically surfaces exactly when negotiating power lies with the vendor anyway: shortly before the renewal, with the deadline running. In that situation it’s hard to assess a back-payment objectively — the reflex is to accept it so as not to jeopardize the deal.
How to prevent it
The most effective protection is continuous usage control. Anyone who regularly knows how many users are active, which editions and features are actually in use, and where overuse is building up won’t be surprised. Overuse can be corrected early — for instance by deactivating unneeded access — before it turns into a back-payment.
Just as important is the contractual side: clear definitions of what counts as a user and as an action, and fair rules for handling changes in quantity. Anyone who knows their numbers and has a cleanly drafted contract can assess a True-Forward demand instead of accepting it under pressure.
